What is Shadow AI (and why it differs from classic Shadow IT)
Shadow IT traditionally referred to unauthorized software or hardware. Shadow AI is more dangerous because it involves models that make decisions, process sensitive data, and generate content that can legally compromise the organization. An employee using ChatGPT to draft contracts, a marketing team feeding a generative model with customer data, an HR department screening CVs with an unevaluated AI tool: all are real examples found in field audits.
The 5 steps to detect it
Step 1: Map critical data flows
Before looking for AI tools, map where your organization's sensitive data goes. Customer records, financial information, employee data, intellectual property. If you know where your data travels, you will find where it connects with unauthorized AI tools. In our experience, 58% of Shadow AI cases were detected by following data flows, not by searching for installed software.
Step 2: Audit active licenses and subscriptions
Review expense reports, corporate cards, and active subscriptions. Services like ChatGPT Plus, Midjourney, Jasper, and dozens of AI tools are paid with personal or corporate cards without IT approval. A simple expense review can reveal tools nobody had reported.
Step 3: Anonymous staff survey
Anonymous surveys are one of the most effective tools. In our research, 45% of employees admitted using unauthorized AI tools when guaranteed anonymity, compared to only 12% when the question was identifiable. The key is to ask without judging: do not look for blame, look for data.
Step 4: Review integrations and APIs
Many teams connect AI tools through APIs, webhooks, or integrations with existing platforms (Slack, Google Workspace, Microsoft 365). A technical review of active integrations can reveal connections with AI services that bypassed security assessment.
Step 5: Establish a registry and a process, not a prohibition
This is the most important step and the one most organizations skip. Banning AI does not work. What works is creating a registry where teams can declare which AI tools they use, under what conditions, and with what data. The most common mistake: confusing detection with control
Detecting Shadow AI is the first step, not the last. Many organizations run a survey, find 15 or 20 unauthorized tools, and then do not know what to do.
